AFS Intercultural Programs is an international, voluntary, non-governmental, non-profit organization that provides intercultural learning opportunities to help people develop the knowledge, skills and understanding needed to create a more just and peaceful world. As a key part of their AFS Vision for 2020, they needed new websites.

We project managed the process of AFS getting new inspirational and user friendly websites for all 50+ partners.

The challenge

Every projects has it's challenges, but rolling out a beautiful and user friendly website for 50+ partners in 50 different countries is a special one. AFS needed a brand new website platform which would inspire future students to travel abroad, encourage families that AFS is a safe choice, recruit volunteers and mark them as a number one act in the education sector.

Because AFS has so many volunteers working with them, it was crucial to get a website that was so user friendly that the need for former experience with CMS was minimal.

Launching for 50+ partners

We used a lot of time planning how to update partners continuously and also giving them tools to easily analyse their current content. All partners were sectioned in roll out groups where training and supported followed. 

The solution

We were brought in from the near start and collaborated with AFS on what the goals were and what they both wanted and needed out of the new website platform. We helped choose WordPress as CMS because of it's flexibility and easy of use. We also, after multiple interviews, helped choose Modern Tribe as agency.

Since AFS is based in NYC and Modern Tribe scattered all over the world, we had weekly meetings with Google Hangout to keep an overview of the project on a sprint basis. We used Basecamp for weekly updates to key stakeholders and conversations, Slack for day to day conversations and Google Spreadsheets and Docs for progress plans, documentation etc.

For the partners, we first created an easy to fill out content audit per site so the partners could prepare as much as possible. Thereafter we created a incremental roll out plan where partners were put in groups of priority. This led us to both hold deadlines, but also kept partners patient because they could easily see the progress.

Working remotely 

The core project team with agency was scattered over 5 different time zones and 3 countries. Beside a few trips to AFS in NYC, most of the meetings were done remotely over Google Hangout. The benefit of having different time zones gave us a chance to have a lot of tasks ready when the US team came to work in the morning.
